Origin

Shopee was launched by Sea Limited in 2015, starting in Singapore. At the time, its parent company had already accumulated a large user base and localized operational experience in the Southeast Asian gaming market through Garena, while Lazada, acquired by Alibaba in 2012, was focusing on PC-based and brand-oriented e-commerce. Sea founder Forrest Li recognized the surge in smartphone users in Southeast Asia despite low e-commerce penetration, and decided to enter the market with a mobile-first, C2C model, using gamified interactions and subsidies to acquire users rapidly and bridge the gap between local SMEs and consumers.

Milestones

2015
Launch PMF
Shopee launched simultaneously in seven markets: Singapore, Malaysia, Indonesia, Thailand, Vietnam, the Philippines, and Taiwan, focusing on a mobile app and C2C model. Initially, it waived seller commissions and listing fees, using gamified elements like the 'Shopee Shake' feature to attract users. At the time, the Southeast Asian e-commerce market was dominated by Lazada's PC-based platform; Shopee's mobile-first strategy quickly captured young users, achieving a GMV of approximately $190 million in its first year.
2017
Growth Turning Point
In 2017, Sea Limited went public on the NYSE (ticker: SE), raising approximately $884 million. Following the IPO, Shopee used the capital to increase subsidies and build logistics infrastructure. That same year, it introduced 'Shopee Guarantee' and its proprietary logistics arm, SPX Express, beginning its transition from a pure C2C platform to a B2C and brand-focused marketplace. Annual GMV reached $4.1 billion, a 257% year-on-year increase, and it surpassed Lazada in downloads across multiple Southeast Asian markets for the first time.
2019
Expansion Growth
In 2019, Shopee entered the Brazilian market, marking its first testbed in Latin America. It also launched the Shopee Live streaming feature and the ShopeePay e-wallet in Southeast Asia. Total orders reached 1.2 billion, with a GMV of approximately $17.6 billion. Parent company Sea's game, Free Fire, exploded globally with over 400 million monthly active users, providing cross-traffic and capital support for Shopee.
2022
Contraction Failure
In 2022, Sea shut down Shopee India due to geopolitical pressures after only about six months of operation. It also exited European markets like France and Spain, as well as Argentina, Chile, Colombia, and Mexico, retaining only Brazil and its core Southeast Asian markets. Sea's stock price plummeted from its 2021 high of $372 to around $40, wiping out over $170 billion in market value. Shopee was forced to lay off approximately 7,000 employees, about 10% of its total workforce.
2023
Profitability Turning Point
In 2023, Shopee achieved its first full-year positive adjusted EBITDA, a critical turning point since its inception. The platform significantly reduced subsidies, increased seller commission rates, and cut marketing expenses, shifting from a 'growth-at-all-costs' model to a profit-oriented one. Shopee's GMV share in major Southeast Asian markets stabilized at around 50%, while Lazada, despite continued funding from Alibaba, failed to overtake it. Following the temporary ban of TikTok Shop in Indonesia and its subsequent relaunch via Tokopedia, the competitive landscape began to shift.
2025
Growth Growth
In Q4 2025, Shopee's revenue grew by 35.8% year-on-year, but the cost of sales increased by 43.2%, with rising logistics costs squeezing gross margins. Monee's loan portfolio reached $9.2 billion, an 80% year-on-year increase. That same year, Sea rebranded SeaMoney to Monee, integrating its licensed digital banks, MariBank and SeaBank. TikTok Shop's GMV in Southeast Asia rose to 65.7% of Shopee's, creating significant pressure from differentiated competition.

Turning Points

  • 2015: Entered the low-barrier market with a mobile-first C2C model, avoiding direct competition with Lazada's PC-based branding and quickly capturing the SME ecosystem.
  • 2017: Following Sea's IPO, pivoted Shopee from pure C2C to B2C and branding, introducing Shopee Mall and the proprietary SPX Express logistics to establish infrastructure advantages.
  • 2022: Executed a global retreat, cutting operations in Europe, Latin America, and India to concentrate resources on Southeast Asia and Brazil, which led to the first profitable year in 2023.
  • 2023: Shifted from a subsidy war to a profit-first strategy, increasing commission rates and advertising revenue, validating the pricing power gained from market leadership.
  • 2025: Deeply integrated Monee with Shopee payments, turning 'Buy Now, Pay Later' (BNPL) and digital banking credit into a profit engine beyond e-commerce.

Failures & Pitfalls

  • 2022: Shopee India was forced to close after only six months, with geopolitical risks ending the South Asian expansion plan.
  • Shopee's attempt to burn cash for user acquisition in European markets like France and Spain failed to achieve economies of scale, leading to a full exit in 2022.
  • Localization in Latin American markets like Argentina, Chile, and Mexico proved far more difficult than expected, and combined with persistent losses in Brazil, this necessitated the layoff of approximately 7,000 employees in 2022.
  • Q4 2025: The cost of sales growth (43.2%) outpaced revenue growth (35.8%), as the self-built logistics model diluted profits during periods of order growth.
  • TikTok Shop's entry via live-streaming and short-video content commerce saw its Southeast Asian GMV reach 65.7% of Shopee's by the end of 2025, rendering Shopee's defensive advertising spend ineffective against the competitor's growth.

关键成功要素

  • Mobile-first entry into low-barrier C2C, prioritizing penetration before average order value, creating a mismatch with Lazada's PC-based brand e-commerce.
  • Localized operations covering language, payments, logistics, and customer service, with independent decision-making teams for each market rather than centralized control.
  • Gamified traffic operations inheriting Garena's interactive design DNA, with features like Shopee Shake and Shopee Farm reducing customer acquisition costs.
  • SPX Express self-built logistics established reliable fulfillment capabilities within the fragmented delivery systems of Southeast Asia.
  • ShopeePay and BNPL services filled the gap in the e-commerce payment loop in markets with low banking penetration.
  • Parent company Sea's gaming business, Free Fire, provided cash flow and cross-traffic, preventing Shopee from being drained during subsidy wars.

Lessons

  • In markets with weak infrastructure, self-built logistics and payment systems are not cost centers but competitive moats.
  • The end goal of burning cash for scale is profitability; the 2022 retreat proved that subsidies in non-core markets are unsustainable.
  • When facing content-driven e-commerce, defensive advertising spend cannot replace the construction of a content ecosystem.
  • E-commerce maturity varies significantly across Southeast Asian countries; a 'one-size-fits-all' approach is fatal, making local teams and decision-making power essential for survival.
  • Synergy across a parent company's multiple business units provides the necessary capital and user support to survive long-term price wars.

Competitors / Peers

After being acquired by Alibaba, Lazada shifted its focus toward branding and only achieved its first full-year profit in 2024, yet its market share in Southeast Asia remains about 20 percentage points behind Shopee. TikTok Shop has risen rapidly through short-video and live-streaming content commerce, reaching 65.7% of Shopee's GMV in Southeast Asia by the end of 2025, with particularly strong performance in Indonesia and Vietnam, making it Shopee's primary threat. Following the merger of Tokopedia and TikTok Shop, they are now competing head-to-head with Shopee in the Indonesian market. Amazon and Pinduoduo's Temu remain fringe players in Southeast Asia and have not yet posed a substantial threat.
